This one is going to be short.

Companies that merely add AI tools to existing processes may be displaced by companies designed around AI from the beginning.

The difference is organizational, not cosmetic. It means reconsidering how work moves, where decisions sit, which roles are needed, and what incentives reward. A new tool inside an old workflow can create local efficiency while leaving the larger system unchanged.

AI-first organizations have the opportunity to redesign the system itself. They can decide which work should remain human, which decisions can be supported or automated, and how the people involved become more capable rather than simply busier.

Three useful frames for this question are Jay Galbraith’s Star Model, Ethan Mollick’s “Reshaping the Tree,” and Power and Prediction by Ajay Agrawal, Joshua Gans, and Avi Goldfarb.

The organizations that adapt their structure—not just their software subscriptions—will be the ones to watch.
